The 2-hour mapping session

Run the guided session that takes a group from mapping roles to naming the first Coworker, in four timed segments.

The guided session is a structured exercise for a group in a room. It moves through four 30-minute segments, each with a short briefing and a live view of your Work Centers. Start it with Start the 2-hour mapping session on the Intelligence Map.

The session page is titled Guided Intelligence Map session. The heading changes with each segment. A row of four labels shows where you are, and a clock on the right counts down from 30:00 for the current segment.

The timer is a guide, not a gate. When it reaches zero it keeps running and shows how far over you are, for example +2:15 over, so a long conversation does not lose its place. The clock restarts at 30:00 whenever you change segment. Move on whenever the group is ready with Next segment →, or go back with ← Previous segment. ← Previous segment is unavailable on the first segment and Next segment → on the last.

1. Map the roles#

For each role in the room, ask where its intelligence lives (documents, people's heads, processes, client relationships, or a mix), how well it is documented, and how transferable it is if the person leaves. Each role becomes one or more Work Centers.

The page lists your Work Centers as Work Centers (n) with their teams. Select Define a Work Center to add one; see Creating and editing a Work Center.

2. Identify the gaps#

The briefing gives three questions about work that people do only because no alternative has been built, time your most experienced people spend on work AI could handle, and client problems that go unsolved for lack of bandwidth. It reminds you that Retain is a deliberate outcome, not a gap to close.

The page lists Untested Work Centers (n), each with Run the Irreducibility Test →. See The Irreducibility Test. When every Work Center has been tested, the page says so.

3. Identify the opportunities#

For each gap, consider what would change in how you serve clients if it were closed. The page lists Ranked opportunities (n), in the same order as the map, each with Score this opportunity →. A Work Center appears here only if it has a reducible axis, no Coworker, and a classification other than Retain or Recheck. ← See the full grid on the Map returns you to the grid.

Scoring is covered in The Opportunity Scorecard; the briefing summarizes the result as strong at 18 or above and deferred below 12.

4. Name the first Coworker#

Choose the single highest-scoring opportunity and decide who will be its Supervisor and by when its job description will be written. The page shows Top candidate: the highest-ranked opportunity, with Start hiring → to begin hiring a Coworker for it. If nothing has ranked, the page explains what a Work Center needs to become a candidate and sends you back to an earlier segment.

Who can use it#

Anyone who is signed in can open the session and read each segment. Defining Work Centers and recording test results need the hire_coworkers or admin ability.
